BOSS was built the opposite way — from real floor-level problem solving, then formalized into a repeatable system. It stands for Build Understanding, Observe Operations, Solve Systematically, and Sustain Success. We don't skip phases, and we don't run them out of order — each one depends on the phase before it.
Before we recommend anything, we learn the operation on its own terms — the org chart, the systems, and just as importantly, the informal workarounds that never made it into a manual. This phase is about building an accurate picture, not a fast one.
Interviews tell us how people think the operation runs. Observation tells us how it actually runs. This phase is spent on the floor, across shifts, watching the real workflow rather than the documented one.
With a real picture of the operation in hand, we find the actual root cause — not the most visible symptom — and build a fix that's been tested for cost and impact before it's recommended.
A fix that only works while we're in the building isn't a fix. This phase is about building the standard work, tracking, and coaching that let the improvement survive staff turnover, leadership changes, and the next peak season.
